The PCBA NPI Process: First Article to Stable Production
New product introduction is controlled engineering, not a lucky first run — the stages and the controls.
What This Guide Covers
NPI Process — the questions we get asked most, answered the way our production team answers them.
- Typical NPI stages
- Production validation and golden samples
- ECN/ECO change control
- BOM validation, AVL, lifecycle management
Questions & Answers
What happens during NPI? What are the typical stages?
Common stages: engineering data review → DFM → prototype → process validation → pilot run → issue closure → process parameter freeze → quality validation → transfer to mass production. Stage names vary by company.
What is production validation?
Confirming — through pilot runs and process data — that the line, fixtures, test, and control plan can repeatedly produce conforming product at the target quality and takt time.
What is an ECN/ECO?
An ECN (Engineering Change Notice) or ECO (Engineering Change Order) records, approves, and implements engineering changes. Specific definitions vary by company system.
What is BOM validation?
Checking part numbers, descriptions, packages, quantities, alternates, lifecycle, and supply status so procurement and production can execute accurately.
What is an AVL?
AVL (Approved Vendor List) — an approved supplier list used to constrain qualified sources for certain critical components, materials, or services.
What is component lifecycle management?
Tracking part states (Active, NRND, EOL) to reduce obsolescence, shortage, and substitution risk.
What is a golden sample?
An approved reference sample with a clearly defined quality and functional state, used for production, inspection, or comparison.
What is MES?
MES (Manufacturing Execution System) manages production execution and process data, connecting work orders, equipment, personnel, materials, programs, test, and traceability data.
